The Order That Prevents Expensive Reversals

Most outdoor kitchen regret traces to making a decision before the one it depends on. This sequence prevents that.

  1. Honest usage estimate. How many times a year will you really cook out here?
  2. Site survey. Level area, drainage, frost line, utilities, easements, and what the ground can carry.
  3. Appliance list. What goes in it, from the specification sheets rather than the marketing names.
  4. Dimensions. The appliance list plus landing zones gives you the run length; the grill gives you the depth.
  5. Type and layout. Only now can you sensibly choose between built-in, modular, and prefab, and between straight, L, and U.
  6. Budget. With a real scope, a real number becomes possible.
  7. DIY or hire. Decided by the gas and electrical work more than by the masonry.
  8. Permits. Before materials, always.
  9. Utilities roughed in. While the trench is open.
  10. Build, then finish.

The two steps people skip are one and two, and they are the two that determine whether the project should happen at all.

A note on step one, because it is the step people skip and the one that most often should have stopped the project. Estimating your own future behaviour is genuinely hard, and almost everyone overestimates how often they will cook outside. A reasonable check is to look backwards rather than forwards: how many times did you actually grill last year? That number, not your intention, is the honest basis for the budget. An outdoor kitchen makes cooking outside somewhat more pleasant and convenient, so the number will rise — but it rises from where you are, not to where you imagine.

Getting the Budget Honest

Complete builds commonly land between $7,000 and $22,000, with custom masonry projects running well beyond that and kit-based builds well below. The spread is driven mainly by appliance choice and whether the structure is masonry or a prefab frame.

Three costs that are routinely left out of first estimates:

  • Site preparation. Levelling, drainage, a slab or footing. On a sloped or poorly drained yard this can rival the kitchen itself.
  • Utilities. Trenching, gas connection, and two to three electrical circuits. The trench is the expensive part, not the wire.
  • The finish. Cladding, countertop edge details, sealing, and the last 10 percent of trim that always takes longer than expected.

Add 15 to 20 percent contingency. Outdoor projects uncover things — a shallow utility line, a soft spot in the ground, a slab that is not as level as it looked.

One budgeting habit worth adopting: price the project twice, once at the specification you want and once at the specification you would accept. The gap between those two numbers is your real negotiating room, and knowing it before you talk to anyone changes how you read a bid. It also reveals which items are genuinely important to you, which is not always obvious until you try to remove them.

The related discipline is deciding in advance where a contingency will be spent if it is not needed. Left undefined, contingency money reliably converts into upgraded appliances, which is the least durable place to put it. Defined in advance — into a cover, into an extra circuit, into a longer counter run — it goes somewhere that improves the kitchen for its whole life.

Permits: Assume You Need Them

Requirements vary by jurisdiction, but the pattern is consistent. Gas connections and electrical circuits almost always require permits and licensed trades. Structures over a certain size or attached to the house usually require them. Freestanding, portable setups with no utilities usually do not.

Two reasons not to skip this beyond legality. Unpermitted work routinely surfaces during a home sale, where it becomes a negotiating lever or a demand to rip work out. And insurers can decline claims arising from unpermitted gas or electrical work — which, given that the failure modes here are fire and carbon monoxide, is not a theoretical concern.

Call the building department before ordering materials. The conversation is short and it occasionally changes the design.

A related administrative point worth planning for: homeowners' association rules, where they apply, are separate from building permits and are frequently stricter. Height limits, setback distances from boundaries, restrictions on permanent structures, and rules about what is visible from the street all appear in HOA covenants, and approval can take weeks. Check these at the same time as the building department rather than afterwards, because an HOA objection after construction has started is far more disruptive than one raised at design stage.

DIY or Hire: Draw the Line at the Utilities

The useful split is not masonry versus everything, it is utilities versus everything else.

Reasonable to DIY with normal competence: site prep, assembling a kit or modular system, framing in steel stud, cement board, cladding, tiling, and fitting doors and drawers.

Hire a licensed trade for: gas line work, electrical circuits and bonding, and any structural footing in a freeze region. These are the parts where a mistake is not a cosmetic defect.

A hybrid works well and is what many people actually do — DIY the structure and finish, contract out the gas and electrical, and schedule the trades so the utilities are roughed in before the island is closed up. Getting that sequencing wrong is the most common DIY scheduling error.

Hiring: What the Guides Here Do and Do Not Do

What they can do is give you the questions that separate a specialist from a generalist, tell you what a complete bid contains so you can spot the exclusions that make a low number look attractive, and set out the contract terms worth insisting on.

The single highest-value question to ask any candidate: “Can I see an outdoor kitchen you built at least five years ago?” Anyone can produce a photograph of a finished build. Far fewer can show you one that has been through five winters.

Three further questions that separate specialists from generalists quickly. “What frost depth are you footing to, and why that number?” — a specialist answers immediately with a local figure. “How are you bonding the metal frame and the gas line?” — vagueness here is disqualifying. “Whose cutout dimensions are you building to, and have you seen the specification sheet?” — the right answer involves a document, not a recollection.

You are not testing whether they can recite code. You are testing whether outdoor kitchens are something they build regularly or something they are willing to attempt, and the difference shows up in how quickly and specifically they answer.

Reading a Bid Properly

Bids for the same project routinely differ by a factor of two, and the difference is usually scope rather than margin.

Normalise before comparing. For each bid, confirm in writing: who does site preparation and drainage; whether the gas and electrical work is included and by whom; which appliances are included and at what model number; what the countertop material and thickness is; whether permits are included; who is responsible for the final connection and commissioning; and what the change-order process and rate is.

A bid that omits any of those is not cheaper — it is incomplete, and the difference will arrive later as change orders at a worse rate than you would have negotiated up front.

Two contract terms worth insisting on beyond the scope list. A payment schedule tied to milestones rather than dates, so money follows progress rather than the calendar — a deposit, then payments at footing, at structure complete, at countertop installed, and a meaningful final payment on completion and inspection. And a written change-order process specifying that no additional work proceeds without a signed change order stating the cost. Verbal changes on site are where budgets are lost, and both parties benefit from the discipline.

Ask also who holds responsibility for appliance warranty registration and commissioning. It is a small item that falls between builder and homeowner surprisingly often, and an unregistered appliance can mean a declined warranty claim years later.

Timelines, Realistically

From first idea to first cook: a portable or kit setup can be days. A modular system is typically two to six weeks including delivery. A custom masonry build is commonly three to six months once design, permitting, trade scheduling, and material lead times are included.

The long poles are rarely the construction. They are permitting, stone fabrication lead times, and getting a licensed gas fitter and electrician to appear on the days you need them. Building work itself is often the shortest phase.

If you want to cook outside this summer and it is already spring, that is an argument for modular rather than a reason to rush a masonry build.

A scheduling point that costs people entire seasons: the trades and the fabricators are the constraint, not you. Stone fabrication typically needs a template taken from the finished island, which means the countertop cannot be ordered until the structure is built, and lead times run from days to many weeks depending on material and season. Gas fitters and electricians book out. Inspections happen when the inspector is available.

Work backwards from when you want to cook, add the fabrication lead time, add inspection waits, and start earlier than feels necessary. Projects that miss a summer usually miss it by a fortnight of scheduling rather than by months of building.

The Mistakes That Come Up Most

  • Too little counter. The most common regret by a wide margin. Fifteen inches clear on each side of the grill is the floor.
  • Grill against a wall with no lid clearance. Check the open-lid arc, not just the rear thermal clearance.
  • One electrical circuit. The trench is the cost, not the wire. Run three.
  • No shade over the cook. Shade gets planned over the seating and forgotten over the working position.
  • Fridge beside the grill. Guests then walk through the cooking zone all evening.
  • Engineered quartz countertop. Not UV-stable; warranty void outdoors.
  • No drainage path inside the island. Water gets in everywhere; it has to be able to get out.
  • Building before measuring the delivery route for a single-piece countertop slab.

Every one of those is free to avoid at planning stage and expensive to fix afterwards.

A ninth mistake worth adding, because it is entirely self-inflicted: finishing the structure before deciding where the lighting goes. Lighting is specified last, when the budget is thin and the island is closed, at which point running a cable means surface conduit or nothing. Decide the lighting positions at the same time as the electrical rough-in, even if the fixtures themselves are bought a year later. Capped cables in the right places cost almost nothing and preserve every option.
