Outdoor kitchen layouts are decided by two things almost nobody measures first: the shape of the usable flat area, and how many people cook at once. Everything else — where the grill goes, whether there is seating, how the sink relates to the fridge — follows from those.

The Four Shapes and What Each One Is Good At
Straight run. One line of counter against a wall or facing the yard. Simplest, cheapest, and the only shape that works in a narrow side return. The weakness is walking distance: a 12-foot straight run puts the grill and the fridge a long way apart. Best under about 10 feet of total counter.
L-shape. Two runs meeting at a corner. The best all-round shape for most yards, because it fits a rectangular space, shortens the walk between appliances, and naturally creates a work zone that guests stay out of. The cost is a corner, which consumes roughly 24 inches of counter that you cannot put an appliance into.
U-shape. Three runs. Superb to cook in — everything within a pivot — and the right answer when two people cook together. It needs real space: the interior clear dimension wants to be at least 6 feet so two people can pass, and the whole footprint rarely fits in under about 12 by 12 feet.
Island / galley. A freestanding run, or two parallel runs. The island suits open patios and gives you seating on the far side; the galley is efficient but can trap the cook between two counters if the aisle is under 4 feet.
A fifth arrangement deserves mention because it solves a problem the other four do not: the split layout, where the cooking run and a separate bar or serving counter sit apart from each other, often several feet away or at an angle. It costs more in materials than a single run of the same total length, and it is superb socially — guests gather at the bar, the cook keeps their zone, and nobody is reaching across a hot grill for a drink. In yards where a single large structure would dominate, splitting it into two smaller ones also reads better visually.
Start With the Flat Area, Not the Shape
Measure the genuinely usable area before choosing anything: level, drained, structurally able to carry the load, and not sitting over a septic field or a utility easement.
Then subtract the clearances, because they are not optional. Every counter run needs 42 to 48 inches of clear floor in front of it. A U-shape needs that on three sides of the interior. An island needs it all the way round. It is common to discover that a 10 by 12 foot patio, once you allow proper clearance, comfortably holds an L-shape and does not hold a U.
A cheap and highly effective exercise: lay it out with a garden hose and cardboard boxes. Put a box where the grill goes, one where the fridge goes, and stand in it while someone walks past you. Ten minutes of this catches problems that drawings hide, and it is the single most useful thing you can do before spending money.
Two site conditions deserve checking before any shape is chosen, because both can rule out an otherwise obvious layout.
What is under the ground. Septic fields, leach lines, irrigation, buried utilities, and easements all constrain where a permanent structure can go, and some of them are legally binding rather than merely inconvenient. In the United States, calling 811 before digging is free and gets public utilities marked; private lines such as irrigation and gas runs to a shed are usually not covered by that service and are exactly the ones people cut.
What the drainage does in heavy rain. Watch the patio during a real downpour rather than reasoning about it from the slope. Water finds paths that are not obvious, and placing an island across one turns it into a dam. The consequence is not just a puddle: water that ponds against the base of an island soaks into the structure and is the single most reliable way to shorten its life.
The Work Triangle, Adapted for Outdoors
The indoor kitchen work triangle — cook, clean, cold — still applies outdoors, but the priorities shift.
Indoors, the sink is the busiest point. Outdoors, the grill is, and the refrigerator behaves differently because it is used by guests as much as by the cook. That produces one strong layout rule: put the cold zone at the far end from the grill, so people fetching drinks are not crossing the cooking area all evening.
Keep the sink adjacent to the prep counter rather than to the grill, and keep the prep counter between the raw side and the cook. The sequence that works is cold → prep → cook → serve, laid out left to right or right to left, so food moves in one direction and never doubles back across a dirty surface.

Seating changes the layout more than people expect, because seated guests occupy floor space that the cook also needs. A stool pulled out consumes about twenty inches, and somebody walking behind a seated person needs another twenty-four, so a seating side needs roughly forty-four inches of clear floor measured from the counter edge — considerably more than the forty-two you would allow for a working aisle.
That figure has a direct layout consequence: seating and cooking should not share the same aisle. If the only route past the grill runs behind a row of occupied stools, the cook is trapped whenever guests are seated, which is precisely when they most need to move. The usual solutions are putting seating on the opposite face of an island, placing it on the short leg of an L so the long leg stays clear, or splitting the bar off as a separate counter entirely.
Where seating genuinely cannot be separated, a raised bar at forty-two inches helps more than it appears to, because it puts the seated guests' backs slightly further from the working counter and screens the cooking mess at the same time.
Where the Wind and the Sun Go
Two site factors dominate whether a layout is pleasant, and neither shows up in a plan view.
Prevailing wind. Smoke goes downwind. Orient the grill so smoke does not blow across the seating or into the house, and note that the answer differs between summer and winter in many regions. If the only workable orientation blows smoke at the seats, a vent hood or a partial screen wall becomes part of the design rather than an afterthought.
Afternoon sun. The cook stands in one place for an hour. West-facing counters put the low afternoon sun directly in their eyes at exactly the time most people cook. Where possible, face the cook north or east, or plan shade over the working position specifically — not just over the seating, which is where people usually put it.
A third environmental factor sits between wind and sun and is the one most often discovered too late: where the noise and the smell go. A grill positioned near a neighbour's window or seating area is a source of friction that no amount of good design fixes afterwards, and in dense suburbs it is worth a conversation before construction rather than a complaint after it. The same applies to a pizza oven flue, which produces genuine woodsmoke rather than the intermittent kind a gas grill makes.
Practical mitigations, in ascending order of cost: rotating the run so the prevailing wind carries smoke into open garden rather than across a boundary; a partial screen wall or dense planting on the boundary side; and a vent hood, which is the only reliable answer under a solid roof and is frequently required there anyway.

One last layout consideration that is invisible on a plan and obvious in use: the route from the kitchen door. Everything that goes out to an outdoor kitchen is carried — food, plates, drinks, and everything that comes back dirty. If that route crosses the seating area, involves a step while your hands are full, or passes the grill on the hot side, every meal is slightly worse.
Design the carrying route deliberately. Ideally the door, the landing counter, and the prep area form a short straight line, so a full tray goes down within a step or two of arriving outside. Where a step is unavoidable, make sure there is a surface to set things on at the top or the bottom of it. These are small decisions that cost nothing at planning stage and are impossible to fix once the paving is down.
